The challenge

A manual VIP review that ran a week behind the signal.

The VIP team started each morning by reconstructing player state by hand — last login, last deposit, last bonus, open support threads — from tools that did not talk to each other. The data was there; the prioritisation wasn't. Pre-Churn and High-Opportunity players were routinely identified three-to-seven days after the underlying behaviour signal, outside the window where a reactivation bonus still moves the outcome. High-value silence went unnoticed for days, bonuses landed on players who did not need them, and RG-flagged or complaint-open accounts occasionally received promotional touches that should never have gone out.

What we did

Replaced the spreadsheet with a segmented daily AI brief.

The operator's full VIP base — currently 1,690 accounts — is sliced every morning into thirteen behavioural segments: SLA overdue, Churn, Pre-Churn, High Opportunity, High Value, Active Risk, Big Balance, Problem with Withdrawal, Do Not Disturb, Closed, Opportunity, Observation, OK. Each segment is a clickable action list; every row carries the specific signals that placed the player there, the recommended next action, a prewritten personalised message template and manager attribution for outcome tracking. The Churn and Pre-Churn segments are driven by the same win-back engine that scores when a personal offer actually shifts the odds of reactivation. Do-Not-Disturb and Closed accounts are removed from every promotional flow — the brief is as much a discipline of not touching the wrong players as it is a discipline of touching the right ones. The segments are product-agnostic: the same brief routes VIPs across casino, sportsbook and prediction markets on the operator's shared wallet, with only the offer catalog swapping per product. The workflow sits on top of the same AI operations brief that runs the morning meeting for the wider organisation, with a dedicated VIP operations cockpit as the per-manager surface.

Reactivation on matched 30-day cohorts moved from 12% pre-brief to 22% post-brief (+10 pp, 95% CI). The 13 segments split into action-blue and do-not-touch-amber; RG-flagged, complaint-open and closed accounts are removed from every promotional flow.

The brief tells the team who to write to, in what order and with what offer. The day starts with the action list, not with a spreadsheet.
